After the demo: what a buyer still needs before a production Agents PO

TL;DR. A good Agents demo shows the front door: one login, the right cards for the right roles, an admin who stays in control. That is not yet a buyable production package. Before a purchase order, pin down scope, integrations, packaging, evidence, and where data lives — or the demo becomes a shared memory, not a deliverable.

What the demo actually proved

OrchAI Agents is the single front door for OrchAI-delivered tools. Staff log in once, see a role-filtered grid of cards, and click into what they are allowed to use. Admins manage users and roles, register app and agent types, and run instance lifecycle from the same chrome. The canonical surface is agents.orchai.app (restore before claiming demoable).

A showcase answers questions like:

  • Can people find the tools without five URLs and five passwords?
  • Can we grant access card-by-card?
  • Does the control plane feel governable?

Those are real. They are also experience proofs — not a finished statement of work.

The gap buyers feel the week after

Institutional buyers (academy IT, clinic-scale orgs, regulated teams) often leave a strong demo with the same quiet list:

  1. Which capabilities are in v1? The demo may show three modules. Production usually needs each one named as a core function — the one job it must do — not a collage of happy paths.
  2. What must it connect to? Files live in Drive / OneDrive / SharePoint / local upload; identity sits in your directory; outputs need a place to land. Connectors are work. They are rarely "included because the slide looked nice."
  3. What is reuse vs net-new? Honest vendors say which pieces already exist in the stack and which need build. That drives timeline and risk.
  4. How do we know it works on our work? A demo script is not an acceptance test. Regulated buyers need an evidence gate — short eval on real documents, roles, and failure modes — before go-live.
  5. Where does processing run? On-prem appliance, your cloud, hybrid, or air-gap. For confidential documents, "the demo was hosted somewhere convenient" is not a production answer.

Until those are written down, a PO is premature — even if everyone loved the session.

Notice what is not on the list: a bigger model "B", a longer feature matrix, or a promise that the demo environment is the production topology.
